how to speak to executives

Delivering results and managing daily execution will make you a great operational leader, but it won't automatically earn you executive influence.

In C-suite conversations, the gap between being valued and being consulted usually comes down to perspective. Executives evaluate initiatives through the lens of cash flow, profit margins, and asset efficiency. To bridge the gap from tactical manager to strategic partner, you must master the financial language that shapes high-level decision-making.

Understanding the Leadership Gap

The distance between middle management and the executive suite isn’t measured in titles, but in business understanding. Top leaders focus on growth, margin, shareholder value, and competitive advantage. But many rising leaders speak from a functional perspective, not a financial or strategic one.

If you’re still framing your wins in terms of effort (“we worked hard”) or process (“we rolled it out on time”), you're not speaking to what executives care about. What they want to hear is how your work moved the business.

That’s where business acumen comes in.

Why Business Acumen Changes the Game

Business acumen means understanding precisely how your organization generates value and how your daily choices affect its financial health. You do not need a degree in accounting to gain this perspective, but you do need to speak fluently about the forces that move the organization forward.

Senior leaders evaluate ideas based on how those initiatives protect profit, respect opportunity costs, and align with high-level corporate strategy. Articulating your operational work through that financial lens builds executive credibility faster than any routine status update ever could.

How to Speak to Executives (and Be Heard)

1. Learn the Language of Business

Start by understanding the financial basics:

  • What’s on your company’s income statement?

  • What are the top priorities discussed in earnings calls?

  • What metrics are mentioned in town halls or investor updates?

This gives you the vocabulary executives use and signals you’re paying attention to what matters.

2. Align Your Story with Strategy

Eliminate process history, feature lists, and implementation timelines. Lead directly with the financial or strategic impact on the organization.

Avoid Tactical Reporting

Lead with Financial & Strategic Impact

"We deployed the new enterprise software module on schedule."

"The deployment reduced order processing time by 18%, lowering operating expenses by $120,000 annually in line with our Q3 margin targets."

"Our team completed the customer service training program."

"The training initiative reduced response times, driving a 4% increase in net customer retention across core accounts."

That’s what we call business storytelling.

3. Show Curiosity and Context

Shift from operational inquiries to questions that demonstrate a deep understanding of business trade-offs, financial risk, and market positioning. For example, rather than asking about project schedules, ask how an initiative's expenditure profile impacts near-term operating margin targets. When evaluating new proposals, explore capital allocation by asking how prioritizing a Q3 project might shift resources away from core growth drivers. Finally, address competitive strategy directly by asking how a specific feature set protects market share against aggressive price competition in mature market segments.

What Executives Are Really Listening For

Senior leadership doesn’t expect you to have all the answers, but they do expect you to care about what they care about. When you frame your contributions in the context of business outcomes, you become someone worth listening to.
